How it works

You keep the relationship. Layr runs the work behind it.

Here is what happens to a request once it reaches Layr, where the finished work lands, and how the first 150 days go for an agency that has never handed this work to anyone.

  • Layr Care Center
  • Your AMS
Work reaches the book from six parties — carriers, wholesalers, brokers, policyholders, underwriters and automated notifications — through email, calls, documents, notices, certificate requests, policy changes and renewal dates. Carriers originate the largest share. All of it converges on a single Layr operating layer, which classifies and routes it into five specialized Service Lanes: Policy Service, Certificates, Renewals, Policy State and the Service Desk. The finished work lands in two places: the Layr Care Center, where the partner sees it, and the partner’s own agency management system, where the record is kept current.

The black box, opened

Four things happen to every request. Every time.

Layr has spent years designing one way to take in, categorize, assign and complete small-commercial service work. It is not complicated to understand. It is hard to do without the operation built for it — which is the point of showing it.

01

Work arrives from everywhere

Carriers send notices. Policyholders call. Producers forward requests. Documents show up by email and portal. None of it waits, and none of it arrives in order.

02

It enters Layr once

Every request, from every channel, comes through one intake. It is read, classified into the kind of work it is, and assigned to the lane built for that work — before anyone starts on it.

03

A named lane does the work

Not a person with a queue. A Service Lane: people who do one kind of work all day, a defined standard for it, and pooled capacity so a busy week is absorbed rather than queued.

specialists, not generalists
  • Policy Servicechanges, endorsements, carrier follow-up
  • Certificatesrequests verified, issued, revised
  • Renewalsstarted early, worked as a lifecycle
  • Policy Statenotices and documents applied to the record
  • Service Deskcalls and email answered under your brand

04

It comes out done, measured, and recorded

The policyholder hears back under your brand. The Care Center shows the work against its standard. And your own AMS carries the result — the same operation that did the work keeps the record.

The named lanes

Five lanes. Each one does one kind of work, all day, against a standard.

Instead of one person handling everything about an account, work routes to the lane built for it. Specialists get better at it, the same request is handled the same way, and a busy week is absorbed by the pool rather than queued behind one desk.

  • 01
    Policy Service
Policy changes and endorsements, carrier submissions, the follow-up until it is done. The standard: Every request owned to completion, and the insured told.
  • 02
    Certificates
Certificate requests from every channel, verified against the policy, issued and revised. The standard: A defined turnaround, and non-standard wording escalated rather than guessed.
  • 03
    Renewals
Started on a lead time, not a deadline: information gathered, markets worked, bound and documented. The standard: A renewal that is behind is visible while there is still time to act.
  • 04
    Policy State
Carrier notices and documents read and applied to the record, so what changed is a question with an answer. The standard: Exceptions raised for attention, not found later.
  • 05
    Service Desk
Calls, email and voicemail answered under your brand, and the work they create captured. The standard: Answer rate and voicemail return measured against agreed minimums.
  • The trade-off, stated
The context lives in the operation, not in one person's memory
A lane model means the person handling a certificate today may not be the one who handled last month’s. That is why policy state is kept centrally — the operating model carries the context a dedicated account handler would otherwise hold.

Standards and reporting

The last step of every workflow is the record.

Two places, always. Your Care Center shows the work measured against the standard we agreed. Your own AMS carries the result — updated by the same operation that did the work, so nothing lives in an inbox and nothing needs re-keying.

The whole picture

Between the relationship and the market, there is a layer.

Your agency keeps the producers, the advice, the placement and the renewal conversation. The market keeps sending notices, documents, requests and calls. Layr takes the second in and hands the first back — done, under your brand, measured.

The market

  • Carriers
  • Wholesalers
  • Policyholders
  • Underwriters
Layr sits between an agency and the market. Carriers, wholesalers, policyholders and underwriters send notices, documents, requests, calls and email into a single Layr intake. Layr routes that work through five specialized Service Lanes — Policy Service, Certificates, Renewals, Policy State and the Service Desk — against defined standards. Every finished workflow lands in two places: the Layr Care Center, where the agency sees it measured and reported, and the agency’s own management system, where the record is kept current. The agency keeps its producers, advice, placement, renewal conversations and the relationship.

The first 150 days

Most agencies have never handed this work to anyone. We guide the change.

The work is the easy part. The hard part is letting go of checking it. So the first five months move one lane at a time, each measured before the next, with your team able to see everything in the Care Center while they learn to stop looking.

this is where the letting go happens
  1. 01Days 1–30
    Activate
Layr: We establish the book with you: accounts, policies, dates, documents, service rules, your brand on everything a policyholder sees. You: Walk us through how you do things today. Nothing changes for your policyholders yet.Let go of: Nothing yet. This is the part where we learn your book.
  2. 02Days 31–60
    First lane live
Layr: One workflow moves to Layr — usually certificates. We handle every request end to end and report each one. You: Watch it work. Ask about anything. Your team still sees every request in the Care Center.Let go of: Checking each certificate before it goes out.
  3. 03Days 61–90
    Measure and tune
Layr: Performance runs against the standard we agreed. We tune the lane to your book's patterns. You: Read the dashboard instead of the inbox. Escalate anything formally — it gets an ID and an answer.Let go of: Micromanaging the queue. The numbers do that now.
  4. 04Days 91–150
    Extend and step back
Layr: Renewals, policy state and the service desk follow, one at a time, each measured before the next. You: Producers sell. Account managers work the accounts that need judgment. Layr carries the rest.Let go of: Oversight of routine work. You keep the relationship and the standards.

What changes inside the agency

Your people shift their weight toward the work that needs them.

Nobody loses a job to Layr. Producers stop being interrupted. Account managers stop carrying the routine. The work that needs judgment finally gets it.

  • Your producers
Today: Get pulled into service calls and certificate chases between appointments. With Layr: Sell. The service desk answers under your brand and the work never reaches their phone.
  • Your account managers
Today: Carry every account's routine work, so the accounts that need judgment wait. With Layr: Work the accounts that need them. Routine servicing runs in Layr's lanes and shows up done.
  • Layr
Today: Learns your book during activation: accounts, policies, rules, your brand. With Layr: Runs the servicing operation behind your book against measured standards, and shows you.

Before any of it

Before we operate the book, we make sure we understand it.

Activation is the transition from a book of record to an operational book. It is deliberate, structured, and the reason the operating model works from the first week rather than the sixth month.

  • Account and policy establishment
  • Policy metadata, effective and expiration dates
  • Document collection and organization
  • Relevant contacts and service rules
  • Broker branding applied to policyholder-facing communication
  • Carrier communication routing
  • AMS alignment
  • Reporting baseline
